Change fail rate
Also called Change failure rate, CFR
The share of deployments that need fixing straight away, by a rollback or a hotfix. Five bad deploys out of fifty is 10%.
It is the number that shows whether going faster is costing you. It is also easy to fool: the definition of failed moves it a lot, and adding harmless deploys lowers it with the same number of bad ones.
Say it to your agent
“Count change fail rate over the last 90 days. Failed means rolled back, hotfixed within a day, or a flag turned off because of harm. Leave out no-change deploys and say how many there were. Show me the list, so I can argue with the definition before I see the number.”
